Clockwork

In Clockwork, Mike Michalowicz presents a system for small-business owners who have become the bottleneck in their own companies. His central argument is that an owner’s job is to design a business that runs on its own momentum, much like a clock’s gears turn without the clockmaker standing over them. Michalowicz builds the book around the “4D Mix”: Doing, Deciding, Delegating, and Designing. The goal is to move the owner out of Doing and Deciding—the daily tasks and constant interruptions that consume most of their time—and into Delegating and Designing, where they create systems and long-term direction. He introduces several memorable tools. The Queen Bee Role describes the single most important activity the business must protect and keep running at full capacity. Another recurring idea is the “$10-an-hour task” argument: if someone else can do a task for less than the owner’s time is worth, the owner should hand it off. He also describes a “capture and assign” method for handling interruptions, so problems get routed instead of landing on the owner’s desk. The book is populated with composite case examples of owners in service businesses, agencies, and trades who are overwhelmed and stuck. Michalowicz, a former entrepreneur and author of Profit First, frames the work as a deliberate transition from player to coach.
