Measure What Matters

John Doerr’s Measure What Matters is a business book built around Objectives and Key Results, or OKRs, a goal-setting framework Doerr learned at Intel under Andy Grove and later introduced to Google. The book pairs Doerr’s own account of OKRs with first-person case studies from executives at companies including Google, Intel, the Gates Foundation, Bono’s ONE campaign, and Zynga. Doerr structures the book in two parts. The first explains the core mechanics: objectives state what you want to achieve, while key results are measurable outcomes that track progress. He stresses that key results should be quantitative and verifiable, that objectives should be ambitious, and that OKRs should be transparent across an organization so teams can align. He distinguishes committed OKRs from aspirational “stretch” goals, and describes how OKRs differ from key performance indicators, which measure ongoing health rather than change. The second part presents what Doerr calls “superpowers”: focus, alignment, tracking, and stretching. He illustrates each with company stories, such as Google’s early adoption under John Bock and its use of stretch targets, and Intel’s “Operation Crush” campaign against Motorola in the microprocessor market. The book also discusses CFRs—Conversations, Feedback, and Recognition—as a companion to OKRs, arguing that continuous performance management should replace annual reviews. Doerr includes practical guidance on writing OKRs, common failure modes like too many objectives or sandbagging, and the importance of quarterly cycles. The result is a detailed operational manual rather than a general motivational text, centered on a single, widely adopted management system.
