Peopleware

Peopleware, by Tom DeMarco and Timothy Lister, is a foundational text on software engineering management first published in 1987 and revised in later editions. Rather than treating software development as a purely technical discipline, DeMarco and Lister argue that the dominant challenges are sociological: hiring, team cohesion, workspace design, and corporate politics. The book opens with the idea that "people are the most important part of software development," then spends much of its length defending that claim with data. Its best-known research is the "Coding War Games," a multi-year productivity study in which hundreds of programmers across dozens of companies solved the same programming problem. The striking finding was that individual performance varied by roughly ten to one, but that this variation was largely attributable to environment and team factors rather than raw talent. Programmers on the fastest teams tended to have private workspaces, quieter offices, and more control over their surroundings; those jammed into cubicles or noisy open areas performed worse and reported higher turnover. Several distinctive frameworks follow from that evidence. The "teamicide" chapter catalogs management practices that kill teams, including defensive management, bureaucratic paperwork, physical separation, and constant "phoney" deadlines. The concept of the "jelled team" describes groups so cohesive and goal-directed that they become effectively unstoppable, and the authors note that such teams cannot be manufactured on demand—they can only be nourished or poisoned by the surrounding organization. Other chapters target the "mythical man-month" style of adding people to late projects, the harm of "Spanish Theory" management (extracting maximum hours for fixed pay), and the value of "flow" time uninterrupted by meetings or email. Throughout, Peopleware reads less like a methodology manual and more like a set of hard-won observations from the trenches of corporate software work, insisting that the manager's real job is to build an environment where competent people can succeed.
